The Most Dangerous 48 Hours in Hiring

The hiring team celebrated. “Verbal offer accepted.” Everyone exhaled. Then—plot twist. A counteroffer came in. The candidate stayed. The deal fell apart.


Anyone who’s been through it knows that window—the awkward little stretch between the verbal “yes” and a signed offer letter. It’s where logic goes out the window, emotions run high, and anything can happen.


And it happens more often than most hiring managers care to admit. You spend months aligning stakeholders, fine-tuning the role, maybe even stretching comp to land the perfect hire...and it unravels in 48 hours.


Painful? Yes. Avoidable? Maybe. That window isn’t just offer vs. offer. It’s your momentum vs. theirs.


Do you pressure-test for counteroffer risk early on? If not, you’re leaving your process exposed and playing recruitment roulette. Here are 4 questions I use to surface red flags before the offer stage:


1) “𝗪𝗵𝗮𝘁 𝗱𝗼 𝘆𝗼𝘂 𝘁𝗵𝗶𝗻𝗸 𝘆𝗼𝘂𝗿 𝗺𝗮𝗻𝗮𝗴𝗲𝗿 𝘄𝗶𝗹𝗹 𝘀𝗮𝘆 𝘄𝗵𝗲𝗻 𝘆𝗼𝘂 𝗿𝗲𝘀𝗶𝗴𝗻?”

If they haven’t thought about it—or their answer feels shaky—that’s a red flag.


2) “𝗛𝗮𝘀 𝘆𝗼𝘂𝗿 𝗰𝗼𝗺𝗽𝗮𝗻𝘆 𝗺𝗮𝗱𝗲 𝗰𝗼𝘂𝗻𝘁𝗲𝗿𝗼𝗳𝗳𝗲𝗿𝘀 𝗯𝗲𝗳𝗼𝗿𝗲?”

If yes, assume they’ll do it again. Maybe faster. Maybe flashier.


3) “𝗜𝗳 𝘆𝗼𝘂𝗿 𝗲𝗺𝗽𝗹𝗼𝘆𝗲𝗿 𝗳𝗶𝘅𝗲𝗱 𝗫, 𝘄𝗼𝘂𝗹𝗱 𝘆𝗼𝘂 𝘀𝘁𝗮𝘆?”

This reveals what’s still unresolved—and what might keep them.


4) “𝗢𝗻 𝗮 𝘀𝗰𝗮𝗹𝗲 𝗼𝗳 𝟭–𝟭𝟬, 𝗵𝗼𝘄 𝗿𝗲𝗮𝗱𝘆 𝗮𝗿𝗲 𝘆𝗼𝘂 𝘁𝗼 𝗺𝗼𝘃𝗲?” 𝗙𝗼𝗹𝗹𝗼𝘄 𝘄𝗶𝘁𝗵: “𝗪𝗵𝗮𝘁 𝘄𝗼𝘂𝗹𝗱 𝘀𝗵𝗶𝗳𝘁 𝘁𝗵𝗮𝘁 𝗻𝘂𝗺𝗯𝗲𝗿?”


The time to test loyalty isn’t after the offer goes out. It’s before the first interview.
